A Boston Gear Rush Order on Marathon Monday: What Size VFD for 5HP Motor?

At 11:47 on a Monday in April 2024, I was the only person in the office. Boston Marathon running gear was everywhere—jackets, singlets, medals from past years. My Boston Bruins gear—hat, hoodie, the whole playoff superstition—was in a duffel bag. Everyone else had already left to watch the runners or get to the game. Then the phone rang.

On the other end was a production manager from a small packaging company in Chelsea. Not a huge place—about 25 people, two shifts, and a packaging line that had to run by Tuesday morning or they’d miss the truck for a 20,000-unit product launch. The penalty clause on that contract was $50,000.

Their line had two problems. The 5 HP motor kept tripping the thermal overload, and the Boston Gear 700 Series reducer bolted to it was making a sound that belonged in a horror movie. The maintenance guy had already pulled both off the line. They needed replacement parts by Monday night.

Then the production manager asked the question I get more than any other:

“What size VFD for a 5HP motor?”

In my role coordinating emergency rush orders for a motion control distributor, I’ve processed 300+ line-down calls in the last nine years. Most are routine: a bad bearing, a broken encoder, a motor that let the smoke out. This one had a couple of hidden traps.

Trap one: the reducer nameplate was worn. The production manager read me the part number from their original PO, and I assumed that was the current configuration. Didn’t verify it. Turned out the previous vendor had swapped in an equivalent model with a different output flange. The mounting holes were close, but the motor coupling was wrong.

We caught it because I asked for a photo of the reducer from the motor side. The original order called for a C-face motor, but the actual reducer used a different adapter style. That one hour of checking saved us from shipping a replacement that wouldn’t bolt up.

Trap two: the bearings. The PO just said “bearings for output shaft.” I knew in the back of my head that this was a washdown line, but the word “washdown” wasn’t in front of me. I almost wrote up a standard 6205 bearing and moved on. Then I asked how often they hose down the line. Answer: every night. So we switched to 440C stainless steel ball bearings. Standard bearings would have made it maybe six months; stainless ones handle the caustic wash better. It added about $40 to the order and probably saved another emergency in May.

What size VFD for 5HP motor? The answer is in the nameplate

“It’s a 5HP motor, so I need a 5HP VFD, right?” That was the question. And it’s the right starting point. But it’s not the whole answer.

For a 5HP three-phase motor, a 5HP VFD is the normal size. According to NEC Table 430.250, a 5HP motor at 230V draws about 15.2 full-load amps. At 208V, the same motor draws about 16.7A. That difference matters when a VFD’s continuous output current is based on a 230V rating.

The client’s plant voltage was 208V. The motor nameplate showed a full-load amp rating that was higher than the 5HP VFD’s continuous current rating. So we sized up to a 7.5HP VFD. Not because the motor was 7.5HP, but because the drive had to deliver enough current at 208V with some margin for starting torque. The surprise wasn’t the reducer; it was the VFD sizing.

If positioning had been the goal, we’d have talked AC servo motors and a servo drive. But for a continuous packaging line, a standard inverter-duty motor and a correctly sized VFD was the simpler, cheaper fix. The VFD also let them ramp the conveyor instead of slamming it across-the-line, which solved the repeated thermal overload trips.

As for the reducer: according to the Boston Gear online catalog, the 700 Series lists exact dimensions, oil capacity, and input flange options. That catalog has kept us out of trouble more than once. We verified the ratio and ordered a replacement set of bolts and a new vent plug at the same time.

We found the motor in our warehouse. The VFD was stocked at a regional warehouse in New Hampshire. A driver coming south brought it to our shop, and by 9:55 p.m. we had everything staged on the loading dock. The client’s maintenance guy installed it overnight. The line was running at 7:15 a.m. Tuesday, and they made the truck. No penalty.

The order itself was small. The parts came to about $1,400. Actually, $1,487.46 with the seals and the vent plug. Plus $250 in rush fees. Not the kind of order some distributors return phone calls for on a holiday Monday. But we did, and here’s the part I keep telling our newer team members: small doesn’t mean unimportant. It means potential.

What this rush order cost, and what it taught me

I have mixed feelings about rush fees. On one hand, $250 extra for same-day delivery feels like a lot when the base order is $1,400. On the other hand, I watched our shop stay open late, two drivers reroute, and a purchasing agent spend an hour on the phone with the freight company. Rush service has a real cost. It’s still a lot cheaper than a $50,000 penalty.

For reference, ballpark pricing for this type of emergency in 2025: a 5HP inverter-duty motor runs about $350–$700, a Boston Gear 700 Series reducer is typically $800–$2,500 depending on ratio and frame, and stainless steel ball bearings run $15–$50 each. Those are rough distributor-level prices from January 2025. Verify current rates before you plan a budget.

If I could give my younger self one piece of advice, it would be this: don’t answer the VFD question until you’ve seen the nameplate. Don’t assume a PO reflects what’s actually bolted to the machine. And never skip the washdown question.

That last one still gets me. I knew I should ask about the operating environment before ordering bearings, but I thought, “It’s just a conveyor. What are the odds?” The odds caught up with me once. If the client hadn’t mentioned the nightly washdown, we would have shipped standard bearings and created a second emergency in six months.

The week after the repair, the packaging company sent a PO for a spare motor and a backup VFD. A month later, they asked us to quote the rest of the line. That $1,400 rush order turned into a $24,000 vendor relationship. It reminded me why I still take the “small” calls.
