How to Vet a Boston Gear Distributor: A Cost-Control Checklist

Why I Use This Checklist Before Buying Motion-Control Parts

On November 12, 2024, a conveyor on one of our packaging lines stopped with a grinding noise that got my attention from across the plant. By the time the mechanic had the guard off, we had three quotes for a replacement Boston Gear unit. Only one of those quotes matched the reality of the situation. The other two were cheaper on paper. This checklist is the reason I can tell the difference now.

It took me about seven years and well over 100 repair orders to stop looking at the bottom line first. That is not because budget does not matter. Budget is my job. But when a line is down, there is a second price that nobody prints on the quote: the cost of waiting.

That is the part of buying that most cost comparisons miss. If a cheaper part arrives in six days and a slightly more expensive one arrives in two, the real decision is not whether the extra freight is worth it. The real decision is whether you can afford to lose four more production days. In my experience, most plants cannot.

I am not saying you should ignore price. I am saying you should measure price against the cost of being wrong. That applies to Boston Gear distributors, servo motor repair shops, and every other supplier in the motion-control chain.

The Six-Step Checklist

This checklist works best when you are quoting a time-sensitive replacement. I use it for Boston Gear 700-series components, AC servo motors, and FANUC servo motor repair decisions. It also works for less urgent buys, but it is especially useful when the maintenance team is standing by.

Step 1: Put the Real Cost of Downtime Above the Part Number

Before you call a distributor, ask your operations team what one hour of idle line actually costs. Not the loaded labor rate. The lost-output cost. That number changes everything.

In our plant, an unplanned stop on a filling line can cost more in lost output than the replacement part costs. That is why I no longer ask which vendor has the lowest base price. I ask which vendor can make the most defensible delivery commitment.

When a Boston Gear distributor quote includes a clear dispatch date and a shipping method that matches the deadline, that is a different product from the quote that says standard lead time and no promise. The first quote is a plan. The second quote is a hope.

Step 2: Confirm the Exact Series and Submodel Before Accepting a Substitution

The fastest way to burn a rush order is to order the right brand but the wrong series. If your machine uses a Boston Gear 700-series unit, do not let the conversation stop at the series name. The series prefix matters, but the full part number determines shaft configuration, mounting position, ratio, and torque rating.

What I do now is send the nameplate photo to the distributor before I approve anything. I also ask the distributor to confirm the part against the current catalog page, not just against whatever cross-reference their screen shows. If a distributor tries to quote a replacement without asking for the full part number, that tells me something.

A good Boston Gear distributor will slow you down for thirty seconds to confirm the part. A bad one will rush you into a $1,200 mistake that takes three weeks to unwinds.

Step 3: Match the Motor Type to the Drive, Not to the Mounting Holes

If the failed component is a motor, the replacement decision is more complicated than matching the bolt pattern. At some point, every procurement person hears the question: what is a stepper motor? It is worth pausing to answer that before you approve a substitute.

A stepper motor moves in discrete increments. The drive sends pulses, and the motor rotates a fixed number of steps per pulse. It is often used in open-loop positioning applications where speed is moderate and the motion is predictable. That makes it a different animal from an AC servo motor.

AC servo motors are closed-loop motors. They use encoder feedback to compare actual position and speed against the command. They can handle higher dynamic loads and more demanding speed control. But they also require a matched drive and tuning parameters. Swapping a stepper motor for an AC servo motor is not a bolt-on change. You have to replace the drive, review the tuning, and likely rewrite part of the motion program.

If your quote request says the original was a stepper motor, keep it a stepper motor unless the engineer explicitly tells you otherwise. If the original was an AC servo motor, make sure the replacement includes the correct encoder feedback and drive compatibility. That is not the time to improvise.

Step 4: Ask How the Distributor Handles Servo Repair, Including FANUC

Servo motors fail in two different ways. Sometimes the motor itself is dead. Sometimes the drive kills the motor, or the motor failure takes the drive down with it. That is why I treat servo repair as a diagnostic process, not a swap transaction.

When the failed unit is a FANUC servo motor, I specifically ask the distributor how they handle the repair. Do they repair in-house? Do they use an approved motor shop? How long does the test run take? Will they send a before-and-after electrical test report?

Those questions matter more than the repair price. A low quote for FANUC servo motor repair is not helpful if the shop does not have the right test bench or cannot get the correct encoder parts. I have learned that the hard way. One cheap repair came back with a new bearing but the same intermittent fault. The second repair cost more, but it included a full load test and a warranty that actually meant something.

If the distributor cannot explain the repair workflow, that is not a small gap. It is the main reason to keep shopping.

Step 5: Require a Time-Stamped, Itemized Quote

Motion-control pricing changes. Freight surcharges change. Stock levels change. That is why I no longer accept verbal pricing or vague email estimates.

Every quote I review now has a date on it. If the quote is from January 2025 and we are approving it in May 2025, that is not a quote. It is a historical document. I also ask the distributor to separate product price, freight, expedite fees, and any core charge. A single lump-sum price makes it impossible to compare total cost later.

One of the smartest questions I started asking after a 2024 vendor switch was simple: Will you confirm this quote in writing with the expected dispatch date and the expected arrival date? The answer to that question tells you more about the distributor than the price does.

Step 6: Score the Total Cost, Not the Sticker Price

Let us say Distributor A quotes $1,000 for a Boston Gear replacement and Distributor B quotes $900. If B cannot commit to the delivery window, the $900 is not cheaper. It is just the starting point of an unpredictable process.

Add in the potential cost of extra downtime, the cost of chasing the shipment, the cost of receiving a part that was not properly verified, and the cost of paying another vendor to solve the problem after the first vendor fails. That is the total cost. That is the number I use.

Since I formalized this approach in Q2 2024, our after-the-fact freight charges have dropped significantly. We still pay for expedite when we need it. We just stop paying for expedite that is not actually guaranteed.

Common Procurement Mistakes That Inflate Rush Orders

These are the mistakes I see most often when procurement teams buy motion-control parts under pressure:

  • Treating every expedite fee the same. Expedite is only worth something when it comes with a verifiable delivery commitment. A fee without a promise is just an extra charge.
  • Replacing the motor before testing the drive. With AC servo motors, the drive can be the real problem. If you skip the diagnostic step, you may buy a motor that you do not need and still have a failed axis.
  • Waiting until after the repair to ask about the warranty. I now ask about warranty coverage before I send the failed FANUC unit out for repair. If the vendor will not document warranty terms, I look elsewhere.
  • Using a vague part description to save time. Rushing the identification of a Boston Gear 700-series component usually guarantees a second order. The few minutes spent confirming the part are cheaper than the freight on the wrong part.
  • Forgetting that the cheapest distributor is often the most expensive one when the delivery date is mission-critical. I am not saying a low price is always bad. I am saying a low price cannot fix a missed deadline.

The Bottom Line

Choosing a Boston Gear distributor is not about finding the vendor with the lowest number on the screen. It is about finding the vendor that can deliver the right part, with the right specifications, on the date your production plan depends on. When a line is stopped, certainty is not a luxury. Certainty is the product.

There is still a place for comparing price. There is even a place for pushing back on markup. But if the conversation ends at the invoice amount and never reaches the delivery commitment, the procurement process is incomplete. I would rather explain a justified expedite fee to accounting than explain four idle days to a plant manager.
