How to Order Boston Gear Reducers and Motion Control Parts: A 6-Step Checklist

I manage purchasing for a 120-person manufacturing company. Roughly $100,000 a year goes through my office across eight vendors — from office supplies to gearboxes. When someone hands me a requisition for a boston gear reducer, I can't always tell you how many teeth are in the worm gear. What I can tell you is how to order one without wasting money, time, or a week of production downtime.

I didn't start with this system. Since I took over purchasing in 2020, it's taken five years of orders — some smooth, some genuinely embarrassing — to build. I report to both operations and finance, so I hear it when a part delays the line and when paperwork breaks the budget. If you're not an engineer and motion control parts just landed in your lap, work through these six steps in order.

1. Get the nameplate data before you get the part number

Walk to the equipment first. The old reducer has a metal tag, usually on the side or top. Take a photo with your phone, then write down the important bits. That tag is the most valuable document in this entire process. I've had requests for “a Boston Gear reducer” that turned out to mean three completely different units.

What to record:

  • Manufacturer and model number
  • Ratio (10:1, 20:1) and input horsepower
  • Input and output shaft sizes
  • Mounting style — foot, flange, or both

Why does this matter? Because “boston gear reducer” is a category, not a part number. If you don't have the nameplate data, the vendor has to guess. A wrong guess costs more than no answer at all. If the tag is worn, a photo of the whole unit helps — model numbers on older reducers are sometimes stamped shallow and disappear under layers of paint.

2. Check the machine: right angle or inline?

This is the specific mistake I made once, and I still kick myself. I want to say about 60% of our reducers are right angle, but don't quote me on that — I haven't tracked it formally. What I know for sure: I once ordered an inline unit for a machine that needed right angle. The vendor took it back, but the freight ate the savings and the line sat idle for an extra day. It's an easy detail to gloss over when the part is on screen and the price looks right — until the motor mounts don't line up.

3. Motor and VFD: have the “what's a VFD” conversation

If the requisition includes a motor, someone in the room will eventually ask “what's a VFD?” It stands for variable frequency drive. In plain language: it's the control box that adjusts motor speed by changing the frequency of the power going to the motor. Instead of a motor that runs at one fixed speed until it's turned off, a VFD lets you dial the speed — and sometimes torque — to match what the application needs.

Here's the purchasing angle. If the machine runs at a constant speed, you probably don't need a VFD. Skipping it saves money. If the machine needs different speeds for different runs, you do need it. But don't make that call alone. Ask the maintenance lead or the engineer who wrote the request — and get the answer in writing. Ordering the motor and VFD together is cheaper than adding the drive after installation, and it avoids compatibility problems nobody wants to explain to finance.

One more thing: a VFD has to be sized to the motor's full load amps, not just horsepower. That's another reason this decision belongs to someone with the spec sheet in front of them, not someone with a purchase requisition.

Everything I'd read about buying motors said the premium option always outperforms the budget option. In practice, for our specific use case, a mid-tier motor with a properly sized VFD ran better than the premium motor at fixed speed. The drive mattered more than the badge on the motor.

4. Bearings: order the stamp code, not a description

Bearings look like the easiest thing on the list. They're not. A cylindrical roller bearing, for example, is built for heavy radial loads and often lives inside gear reducers and conveyor drive systems. But there are also ball bearings, tapered roller bearings, and needle bearings. The geometry and the load rating change the whole part.

If you're replacing a bearing inside a reducer, pull the old bearing or find the stamp code in the bill of materials. Ordering “a cylindrical roller bearing about this size” is how you get a part that looks right in the bag and doesn't fit in the housing. Take a photo of the old bearing and its package before you send anything back.

I don't have hard data on how many bearing orders miss the mark, but based on the returns I process, my sense is it's roughly one in ten — and it's usually under-specification on our side, not a vendor mistake.

5. Ask “what's NOT included” before “what's the price”

Here's where I have my strongest opinion. The lowest quote on paper is rarely the cheapest quote once it's fully loaded. Freight, expedited fees, minimum order charges, packaging, backorder surcharges, special handling — I've seen all of these show up on invoices after the purchase order was already signed.

So now I ask a direct question before anything else:

“What fees are not included in this number?”

The supplier who lists all the costs — even if the total looks higher — is the one I trust. A transparent quote has, in my experience, cost us less in the long run than a cheap quote that quietly grows.

There's a principle here that goes beyond gearboxes. According to USPS pricing at usps.com, effective January 2025, a first-class letter costs $0.73 — the rate is published in advance, no hidden add-ons at the register. Nobody wants a surprise surcharge on a letter, and it's far worse on a gearbox that costs thousands. If a supplier won't give you an all-in number, that's a warning sign, not a negotiation.

Per FTC business guidance (ftc.gov), sales claims have to be truthful and substantiated. I use the same standard when buying parts. If a salesperson says “this will directly replace your Boston Gear reducer,” they should be able to show a spec sheet or a cross-reference number. If they can't, that claim isn't a reason to order — it's a reason to ask more questions.

To be fair, I've met plenty of salespeople who didn't mention hidden fees because they honestly didn't know them. That doesn't make the fees vanish. Asking the question costs nothing. Ignoring it does. The worst case is a supplier who's surprised by their own fees, and you're left holding the difference.

6. Check the tool inventory before the parts arrive

Everybody skips this one, and I'm not sure why. You've ordered the reducer, the motor, the bearing. Install day comes, and the technician asks whether we own a universal joint tool to disconnect the driveshaft u-joint. We didn't. The repair stretched from one day to three while we waited for a tool shipment.

A universal joint tool costs a fraction of a gearbox. Now, before I place any motion control order, I ask the maintenance team whether they need special tools to take the old unit out and fit the new one. That ten-minute question has saved more downtime than almost anything else on this list. If the team has any doubt, I include the tool. Leftover budget is easier to explain than an idle production line.

Three mistakes I won't repeat

The $140 bargain

I saved $140 once by ordering a cheaper right-angle reducer from an unfamiliar reseller. Then I spent about $900 on return freight and a rush reorder when the shaft size didn't match our coupling. The budget option looked smart until install day.

The vendor who couldn't invoice

Another year, a vendor couldn't produce proper invoicing for a batch of parts. Finance rejected the expenses, and $2,400 came out of our department budget. Now I verify a supplier can issue a standard invoice before I send a purchase order of any meaningful size.

The word “equivalent”

My favorite communication failure: I said “we need a gearbox for our conveyor line.” They heard “any equivalent gearbox will do.” We discovered the mismatch when the mounting holes didn't line up with the baseplate. “Equivalent” is now a banned word in my purchase requests. Give me the exact model number or the nameplate data — nothing else counts.

Granted, this checklist adds maybe 20 minutes to your ordering process. But when the part decides whether your production line runs tomorrow, 20 minutes of caution is the cheapest insurance you can buy.
